How to scale an Amazon business to about $1M a year

How to scale an Amazon business is mostly an operations question.

To scale on Amazon, protect margin per SKU after every 2026 fee, reorder on a rule so you never run out or pay low-inventory fees, judge ads by TACoS against margin, keep listings compliant, plan cash for payouts seven days after delivery, file reimbursement claims monthly and book Q4 inventory early. Then add products and channels.

The brands that scale cleanly know four numbers every week and act on them.

What changes when you scale an Amazon business?

At launch, the work is setup. At scale, the work is rhythm. Three things get harder at the same time: cash (more stock to fund, paid out later), stock (more SKUs, more chances to run out or overstock) and attention (more ads, more listings, more messages). Most stalls come from one of those three, not from a lack of demand.

Which four numbers should you know every week?

NumberFormulaWhy it mattersModule
Contribution margin by SKUPrice minus all Amazon fees minus landed cost minus ad cost per unit minus returns allowanceRevenue can grow while margin falls02
Days of cover by SKUUnits available and inbound ÷ average daily units soldUnder 28 days of supply can trigger the low-inventory-level fee06
TACoSAd spend ÷ total sales x 100Shows whether ads build total sales or just buy them07
Account healthOrder defect rate, cancellations, late shipments, policy warningsHealth decides whether you can keep selling08

Put them on one page. If a number moves, someone owns the next step.

How do you protect margin as fees change?

Amazon raised FBA fees by an average $0.08 a unit on Jan 15, 2026 (Amazon, 2026 fee update), added a 3.5% fuel and logistics surcharge on fulfillment fees from Apr 17, 2026 (about $0.17 a unit on average for US FBA) (Amazon Seller Forums, fuel and logistics surcharge) and charges a holiday peak fee of about $0.32 a unit from Oct 15, 2026 to Jan 14, 2027 (Amazon Seller Forums, 2026 holiday peak fees). Each is small. Together, on thin-margin SKUs, they decide whether a product still earns its shelf space.

Set a margin floor for every SKU. When a fee change pushes a SKU below it, choose one: raise the price, cut ad spend on it, change the packaging to a smaller size tier, bundle it or stop reordering. Amazon's own Profit Analytics dashboard shows fee impact by product (Amazon, 2026 fee update; Amazon, Sep 17, 2025 seller tools); Fee and Economics Preview shows what changes before it hits.

How do you reorder without stockouts or overstock?

Reorder point = (average daily units sold x supplier lead time in days, including freight and check-in) + safety stock.

Safety stock covers the days your lead time or sales can surprise you. Review it monthly and before Q4. Running out costs twice: the sale today and often the ranking that brings tomorrow's sales. In a long-standing study, shoppers facing an out-of-stock bought elsewhere 31% of the time, switched brand 26% and bought nothing 9% (FMI/GMA, 2002).

Overstock costs too: storage is charged monthly on your daily average volume, aged inventory is charged past 181 days (Sell on Amazon, Fulfillment by Amazon). Storage costs more per cubic foot in October to December than in the rest of the year, so check the current rates in Seller Central before you send Q4 stock.

What are restock limits, and how do you work with them?

Restock limits are now monthly FBA capacity limits: Amazon replaced the weekly restock limit and quarterly storage limit "with a single monthly capacity limit per storage type", measured by volume, announced in the third full week of each month and influenced by your IPI score and sales forecasts (Amazon Seller Forums, FBA capacity limits). Limits may be lower in the holidays, when fulfillment centers focus on receiving in September and October and on customer orders in November and December (Amazon Seller Forums, 2026 holiday peak fees). If you need more room, Capacity Manager lets you bid for extra space at a reservation fee you set, which performance credits can offset (Amazon Seller Forums, FBA capacity limits). The habit that helps most: send what sells within weeks, keep the rest in a 3PL or Amazon Warehousing and Distribution and remove or liquidate slow stock before it ages. Full lesson: Module 06, inventory, restock limits and the low-inventory fee.

How do you scale ads without losing money?

Amazon defines ACOS as ad spend ÷ ad revenue x 100 and says "There isn't a definitive number for a good Amazon ACOS"; your break-even depends on margin (Amazon Ads, ACOS guide). Use two numbers:

  • Break-even ACOS per SKU = contribution margin before ads ÷ price x 100. Above it, the ad sale loses money.
  • TACoS = ad spend ÷ total sales x 100 (an industry measure, not an Amazon metric). Falling TACoS while sales rise means ads are helping organic sales; rising TACoS with flat sales means you are renting sales.

Weekly: cut search terms that spend without converting, move converting terms to exact match and keep brand-defense campaigns small and steady. Full lesson: Module 07, advertising basics, ACoS and TACoS.

How do you keep listings compliant as Amazon changes the rules?

Titles over 75 characters are being rewritten by Amazon's AI gradually since Jul 27, 2026; brand owners get 14 days to review proposed changes in Review Listings Changes (Amazon Seller Forums, title update). Check that queue weekly. Fill Item Highlights. Watch for listing changes you did not make, and use Brand Registry's Report a Violation for counterfeit or hijacked listings (Sell on Amazon, Brand Registry requirements). Amazon's Manage Your Experiments lets brand owners A/B test titles, images and A+ Content (Sell on Amazon, Tools); test one thing at a time.

How do you plan cash when Amazon pays seven days after delivery?

Since Mar 12, 2026 funds become available seven days after Amazon confirms delivery (DD+7), per Amazon's notice as quoted by sellers (Amazon notice as quoted by sellers). For FBM orders with slow carriers, that gap is longer. Build a 13-week cash view: inventory payments out, payouts in, ad spend, fees. Reorder only what the cash view can carry.

How do you recover money Amazon owes you?

Every month: reconcile what you sent with what Amazon received, check customer refunds where the return never came back and file claims inside the window. Claims for units lost or damaged in Amazon's fulfillment centers must be filed within 60 days of being reported lost or damaged (Amazon Seller Forums, claim windows; eComEngine, vendor report, Mar 7, 2025). Since Mar 31, 2025, units lost or damaged before a customer order are reimbursed at your manufacturing cost, so keep that cost current in Seller Central; units lost after an order are paid at the sale price minus fees, and Amazon now reimburses fulfillment-center losses automatically (Amazon Seller Forums, reimbursement policy; Amazon Seller Forums, new effective date).

How should you plan Q4?

When should you add products or a second channel?

When the first products have steady sales, a margin above floor after every fee and a reorder rule that works without the founder. Add products that share suppliers, customers or packaging with what already works. Add a second channel (Walmart, then your own Shopify store) once inventory can be shared without overselling. Beyond $1M covers the system for that.

When should you get help, and what kind?

Whatever you choose, never share your password. Add employees as named users under Settings, then User Permissions, and authorize outside providers through Amazon's service provider authorization, which shows the roles they are approved for and lasts 365 days (Amazon developer docs). Module 04 explains both.

What is the fastest way to scale an Amazon business?

There is no safe shortcut. The brands that scale steadily fix margin per SKU, reorder on a rule, judge ads by TACoS against margin and keep account health clean. Those four habits remove the most common reasons growth stalls.

What is a good TACoS on Amazon?

There is no universal number. Amazon says there is no definitive good ACOS (Amazon Ads, ACOS guide), and the same is true of TACoS. Compare TACoS with your contribution margin before ads. If TACoS falls while total sales rise, ads are working; if it climbs with flat sales, review your campaigns.

How do I avoid Amazon's low-inventory-level fee?

Keep both your 30-day and 90-day historical days of supply at or above 28 (Amazon staff, Seller Forums). Reorder on a rule, ship before you run low and remember new sellers and new products in FBA New Selection have exemptions for a period (same source). Module 06 explains it.

How much inventory should I send to Amazon?

Enough to cover your lead time plus safety stock, within your monthly capacity limit (Amazon Seller Forums, FBA capacity limits). Keep the rest in a 3PL or Amazon Warehousing and Distribution, especially before October when storage rates rise.

When do Amazon payouts arrive in 2026?

Since Mar 12, 2026, funds become available seven days after Amazon confirms delivery (DD+7), per Amazon's notice as quoted by sellers (Amazon notice as quoted by sellers). Plan cash for the gap between paying suppliers and receiving payouts.

Should I hire a VA or an agency to scale?

It depends on what is breaking. A VA suits written, repeatable tasks. An ad agency suits ads only. A managed operations team suits daily work across stock, listings, account health and claims. Whatever you choose, give named access with only the permissions each person or provider needs, and keep ownership of every account.

When should I add Walmart or Shopify?

When your Amazon products have steady sales, margin above floor and a reorder rule that works without you. Add the second channel with one shared inventory number so you never oversell. See the Walmart guide and the Shopify guide.
