Is the Profit Leak Scan right for your store?
It is built for brands at $1M+ a year that suspect sales are growing faster than margin. Below that size, the leaks are usually too small to price well, and a different free check serves you better.
Built for
- Brands selling $1M+ a year on Amazon, Walmart or Shopify, or any mix.
- Founders who suspect revenue is up but margin is not.
- Teams that think Amazon owes them money but have no time to check.
- Brands running stock across FBA, WFS, a Shopify warehouse or a 3PL.
Better served elsewhere
- Stores under $1M a year: the free Launch Readiness Check or Store Care fits better.
- Anyone unwilling to grant read-only access: we cannot price leaks we cannot see.
- Advertising-only questions: the scan does not audit campaigns.
What does an ecommerce profit leak audit check?
Ours checks six things, in 8 to 12 pages, and every figure is tied to the report it came from. Margin, inventory and fees are priced in dollars a year; operations load is priced in hours a week.
| # | Section | What we check | What you get |
|---|---|---|---|
| 1 | Leak summary | Totals from sections 2 to 5 | Dollars a year and founder hours a week at stake, a two-sentence summary, a store snapshot and a risk map |
| 2 | Margin by SKU and channel | Price, referral fee, fulfillment, storage, payment processing, product returns, ad cost and landed cost per unit, for the SKUs that make up about 80% of revenue | Contribution margin per SKU and channel against your target |
| 3 | Inventory | Days of cover, stockouts in the last 90 days, overstock, aged stock and low-inventory fees | Stockout and overstock risk by SKU, and fee exposure by stock age |
| 4 | Fees and reimbursements | Fee lines in the period, size and weight tiers, lost and damaged units, refunds with no returned unit, removal losses, WFS chargebacks, 3PL invoice errors | Claims you may be owed, each inside its window, and fees you could avoid |
| 5 | Operations load | Manual tasks and hours, order exceptions, tickets per 100 orders, the share asking where an order is, response times, account health against each marketplace's published standards, listing status and access hygiene | Hours a week, the yearly cost of order-status tickets and a health table |
| 6 | Fix list | Everything above | Every fix ranked by dollar impact and effort, the Relay Module or Ops Desk task that fixes it and three things you can do this week without us |
How the fix list is ranked: impact is dollars a year from sections 2 to 4, or hours a week from section 5. Effort is low under a week, medium 1 to 4 weeks, high over 4 weeks. Time to set up is weeks from your approval until the fix runs.

These pages come from our report template, filled with sample data for a fictional brand. They show the layout and the level of detail, not a real client.
- Cover and leak summary: dollars a year, hours a week, SKUs at stock risk and a risk map.
- Margin by SKU and channel: a price-to-contribution bar and a SKU table.
- Fees and reimbursements: claim types, windows and the status "may be owed".
- Fix list: a ranked table, an impact and effort grid and three things to do this week.
Every figure in a real report names its period and source system. Claims are shown as money you may be owed, never as money due.
What access do you need?
Read-only, or the most limited role that can see reports. Never a password, never payment details.
| Channel | We ask for | We never ask for | Platform guidance |
|---|---|---|---|
| Amazon | View-only access to reports, inventory, payments and account health, granted through Seller Central's own permission tools for outside providers | Your primary login or a shared password | Guidance from Amazon staff in the Seller Forums: do not share passwords, and do not add outside providers as ordinary users |
| Walmart | A Seller Center user with the Read Only role. Admin stays with you, because Admins can accept binding legal agreements | Admin access or shared logins | Walmart Marketplace Learn: add a new user to my Seller Center account |
| Shopify | A collaborator request with only orders, products and reports | Your store password, which Shopify prohibits partners from requesting | Shopify Help Center: collaborator accounts |
| 3PL and helpdesk | A read-only user, or a report export covering the last 90 days | Shared logins | Your 3PL's own user settings |
Also helpful, and optional: landed cost per SKU, or permission to estimate it and mark the estimate; your last 3 months of 3PL invoices; a 15-minute call about who does which task, or the same questions answered by email.
We log in only from your isolated workspace profile, one named user per person with multi-factor authentication. We remove our access on the day we deliver the report. How we handle access
What happens in the 48 hours?
The clock starts when access works, not when you say yes. One named ops lead owns your scan from intake to send.
| Block | Hours | What happens |
|---|---|---|
| 1. Access and intake | 0 to 4 | We confirm access works and agree the data period with you |
| 2. Pull the data | 4 to 20 | We run each channel's settlement, inventory, reimbursement, returns, fee and health reports and save the raw exports with their date ranges |
| 3. Price the leaks | 20 to 36 | Margin, inventory, fees and claims, operations load and health, one formula per line |
| 4. Write and rank | 36 to 44 | The report, the fix list and the two-sentence summary |
| 5. Check and send | 44 to 48 | A second person runs 15 checks, then we email the PDF and remove our access |
If data is missing, we do not wait. We estimate, label the estimate and tell you what would make it exact.
How do we keep every number honest?
Every figure carries its period and its source report, and a second person checks the whole report against 15 points before it leaves. A short honest report beats a padded one.
Rules for every figure
- Each figure shows its period and the source report.
- Estimates are labeled as estimates; vendor benchmarks are named as vendor figures.
- Claims are shown as "may be owed", never as money due.
- No dollar is counted in two sections.
- No other client's numbers are used as a benchmark.
- We never show a "valued at" price for the scan, and we never promise savings, revenue or profit.
The 15 checks a second person runs before it leaves
- Every placeholder filled.
- Summary totals match each section.
- No dollar counted twice.
- Every figure shows its period and source.
- Estimates and vendor figures labeled.
- Fix list ranked by impact and effort, and the grid matches the table.
- Store snapshot matches your own numbers.
- Risk levels match the findings.
- Account health read on the date stated.
- No promise of results anywhere.
- Prices match the current price list.
- Your name, brand and contact spelled correctly.
- The second person has read the whole report.
- The PDF opens, pages in order, named with its report number.
- Our scan access removed on delivery day, and the data deletion date stated in the email.
If the scan finds little, the report says so, and we will recommend a lighter plan or nothing at all if that is right.
What the scan does not cover
It is a read-only operations review. It changes nothing in your accounts and it is not a financial, tax or legal opinion.
- It changes nothing. No listing, price or setting is touched.
- It does not audit advertising campaigns, tax, legal or accounting matters.
- It does not file claims. Claims are filed, with no commission, once you are on a monthly plan.
- It is not a financial audit or an accountant's opinion. It is an operations review built from your own data and published benchmarks.
What happens after you get the report?
You read it, alone or with us, and decide. We follow up twice at most, then stop.
| When | What happens |
|---|---|
| Delivery day | The report arrives by email with a two-line summary and an optional 30-minute walkthrough link. Our scan access is removed the same day, and the email says so. |
| Day 2 | If you have not replied, one short note on the single biggest leak and the free fix you can make this week. |
| Day 7 | One more offer of the walkthrough. Then we stop. |
| Day 30 | If you have not hired us, we delete the exports and confirm it in writing. |
If you want help fixing the leaks, the report's last page lists the order we would recommend at published prices: the 14-Day Ops Foundation ($1,500 one channel, $2,500 multichannel), then Ops Desk (from $1,499 a month), then Relay Modules from the top of your fix list ($750 to $3,500 each). You can also act on the list with your own team. The report is yours either way.
Run a first pass on your own store this week
Eight checks you can run in an afternoon. They will not price every leak, but they show where to look. Each rule is dated and sourced.
- 01Enter product costs in Seller Central.
Since Mar 31, 2025 Amazon reimburses lost or damaged stock at manufacturing cost, not sale price (Amazon). Missing costs can shrink every claim.
- 02Check your claim windows.
Claims for units lost or damaged in Amazon fulfillment centers must be filed within 60 days of the item being reported lost or damaged (Amazon). The window was up to 18 months before Oct 23, 2024 (Amazon policy change, as reported by Helium 10, a vendor source).
- 03List top sellers under 28 days of cover.
Amazon's low-inventory-level fee applies only when both your 30-day and 90-day historical days of supply are below 28 days (Amazon rule, 2024). See the exemptions in your Seller Central fee page.
- 04Price your fourth quarter.
Amazon's monthly storage rates are higher in October to December than the rest of the year; check the current rates in Seller Central. A peak fulfillment fee averaging $0.32 a unit runs Oct 15, 2026 to Jan 14, 2027 (Supply Chain Dive, Jul 2026).
- 05Find WFS stock past 365 days.
Walmart charges $2.25 per cubic foot a month for 366 to 450 days and $7.50 over 450 days, from Jun 30, 2026 (Walmart WFS fees, May 2026).
- 06Read your Walmart scorecard.
Walmart lists eight performance standards: cancellations 2% or below, on-time delivery 90% or above, valid tracking 99% or above, seller response 95% or above within 48 hours, negative feedback 2% or below, returns 6% or below (9% for resold items), item not received 2% or below and late shipment 5% or below (Walmart Marketplace Learn, updated Jul 28, 2026). More in our guide to Walmart seller performance standards.
- 07Count order-status tickets.
"Where is my order?" requests make up 18% of incoming support requests on average (vendor estimate: Gorgias data, 2023). Tag a week of tickets and see your share.
- 08Hold three 3PL invoices against your rate card.
Line by line: storage, pick and pack, receiving, special projects.

A real person replies within one business hour, 9am to 6pm US Central, Monday to Friday.
Is it really free? What's the catch?
It is free for brands selling $1M+ a year, and there is no payment step. The catch is simple: we do it because the report shows what an operations team would fix first, and some brands then ask us to fix it. Many will not, and that is fine. You keep the report whether or not you ever hire us.
What access do you need, and will you change anything?
Read-only, or the most limited role that can see reports: view-only Seller Central permissions on Amazon, a Read Only Walmart Seller Center user while you keep Admin, a Shopify collaborator request and a read-only 3PL or helpdesk user or a 90-day export. We never ask for a password or payment details, and we change no listing, price or setting.
How long does it take?
The report arrives by email within 48 hours of working access. The clock starts when access works, not when you say yes, so the fastest scans are the ones where each channel invite is accepted on the first day. If a report is missing, we estimate, label the estimate and keep the 48 hours.
What will the report show?
Six sections: a leak summary in dollars a year and hours a week, margin by SKU and channel after every fee, inventory risk and aged-stock fees, fees and claims you may be owed, operations load and account health, then a fix list ranked by impact and effort. It runs 8 to 12 pages, and every figure names its period and source report.
Do I have to get on a sales call?
No. The report comes by email and you can read it alone. A 30-minute walkthrough with your ops lead is optional. The only call we ask for is 15 minutes about who does which task, so we can price the hours, and you can answer the same questions by email instead.
What if my store is under $1M a year?
The scan is built for brands at $1M+, where the leaks are large enough to price. Smaller stores usually get more from the free Launch Readiness Check or from Store Care at $399 a month. Tell us your numbers in the form and an ops lead will say honestly which fits, including if neither does.
How is this different from a financial audit?
A financial audit tests your books for accuracy. The Profit Leak Scan is an operations review: it reads your marketplace, inventory, fee and support data to find where margin and hours leak, and ranks the fixes. It is not an audit opinion, tax advice or accounting advice, and the report says so on its method page.
Will you file the reimbursement claims you find?
The scan lists claims you may be owed, each inside its marketplace window, so you can file them yourself. If you move to Store Care or Ops Desk, we file and track eligible claims every month with no commission. Other firms often take a share of recovered funds; for example Eva lists 10% on Amazon and 20% on Walmart recoveries (eva.guru/pricing, modified Oct 3, 2026). See FBA reimbursements, no commission.
What happens to my data?
We use it only to run your scan. Our access is removed on the day we deliver the report. If you do not hire us, we delete the exports within 30 days and confirm it in writing. We sign an NDA before the scan if you ask, and our Data Processing Addendum is ready to sign.
Who does the scan?
One named ops lead owns your scan from intake to send, and their name is on the report. A second person checks it against 15 points before it leaves. Ecomrelays LLC is a Texas company. Part of our team works outside the US, as one managed team with a named US-facing lead.
