Ecommerce virtual assistant vs agency vs operations team

The cheapest line on the invoice is often the most expensive in owner hours.

Choosing between an ecommerce virtual assistant and an agency comes down to two questions: who owns the result, and whose time it costs to manage. This page compares six ways to get the daily work of an Amazon, Walmart or Shopify store done, with real 2026 prices and sources (ours included) and the cases where we are the wrong choice.

Quick answer

Hire a virtual assistant when you have written processes and time to manage them. Hire an agency when the gap is advertising or growth. Buy AI tools when the task is narrow and repeatable. Hire in-house when the work fills a full-time role. Choose a managed operations team when nobody owns daily operations across your channels.

Key takeaways

  • A full-time dedicated virtual assistant from a VA agency costs about $1,600 a month (Stealth Agents, updated Jul 16, 2026, vendor estimate). You still write the processes and check the work.
  • Published 2026 Amazon agency price guides start at $1,500 to $3,000 a month and climb with revenue, and many agencies add 10% to 20% of ad spend (SupplyKick, updated Sep 14, 2026; AMZDUDES, Jul 29, 2026; vendor estimates).
  • An ecommerce operations manager averages $63,456 a year in salary (ZipRecruiter, Sep 16, 2026). Benefits are 30.0% of total compensation in US private industry (BLS, June 2026 data), so the full cost is about $90,650 a year.
  • AI tools cost $20 to $500 a month each (Nexscope, Apr 17, 2026, vendor estimate). They act only on rules someone writes and checks.
  • The cheapest line on the invoice is often the most expensive in owner hours. Count the time you spend managing.

How the in-house line is worked out: $63,456 ÷ 12 = $5,288 a month in salary. BLS reports benefits at 30.0% of total compensation in private industry, so wages are 70.0% of the total. Dividing by 0.70 gives about $7,554 a month, or about $90,650 a year, before recruiting and tools.

When is a virtual assistant the right choice?

A good VA is the right call for many stores, especially early. The model works when the thinking is already done and written down, and the VA does the doing.

A VA fits when:

  • You sell on one channel and know exactly what needs doing each day.
  • You have written SOPs, or will write them before the VA starts.
  • You or a manager has time every week to review the work.
  • The tasks are well defined: order exceptions, listing updates you approve, customer messages from templates, data entry.

A VA struggles when:

  • The processes live in your head. Seat rental gives you hours, not a system.
  • You sell on two or three channels from one stock pool and nobody owns the stock number.
  • Turnover resets the training each time someone leaves.
  • Logins are shared. Amazon staff advise sellers never to share passwords, and a shared login means you cannot see who changed what.

Set this up before the first day: named user access (never your password), a written task list with a definition of done for each task, a weekly review on a fixed day and a short list of actions the VA never takes without approval: price changes, refunds above a set amount and anything in account health.

When is an agency the right choice?

Most marketplace agencies are built around advertising, creative and growth. That is useful work, and it is a different job from running daily operations.

An agency fits when:

  • Your main gap is ad performance, creative or brand content.
  • Inventory, catalog, support and the 3PL already run well inside your team.
  • You want specialists in Amazon Ads or Walmart Connect that you could not hire one by one.

Read the terms before you sign:

  • Many agencies charge 10% to 20% of ad spend or 3% to 10% of revenue on top of a retainer (SupplyKick, Sep 14, 2026; AMZDUDES, Jul 29, 2026; vendor estimates). A percentage grows with your spend whether or not the work grows.
  • Contracts commonly run 6 or 12 months, often with exit fees of 1 to 3 months' retainer. Auto-renewal clauses can need 60 to 90 days' notice (SupplyKick, Sep 14, 2026, vendor estimate).
  • Ask who does the daily operations work: stock, listings, order exceptions, the 3PL. If the answer is "you", plan for that cost too.

The full side-by-side is on ecommerce agency vs operations team.

Can AI agents replace a VA or an agency?

Partly. AI tools are good at narrow, repeatable work: drafting listing copy for a person to approve, sorting support tickets, flagging stock that will run out, summarizing reports. They cost little next to a person, from $20 to $500 a month per tool (Nexscope, Apr 17, 2026, vendor estimate).

They do not own an outcome. Somebody still writes the rules, checks the output and answers for the result. Three kinds of action should never be left to AI alone:

  1. Anything that moves money: price changes outside set limits, refunds above a threshold, ad budget changes.
  2. Anything that makes a promise to a customer. What your chatbot says, your store has said.
  3. Anything that touches account health: policy responses, appeals, listing claims that a marketplace could treat as a violation.

The practical answer for most stores is a person or team that owns the result, using AI tools inside written guardrails. That is how we run Relay Modules: automated alerts and drafts, reviewed by a named person before anything changes in your account.

When should you hire in-house instead?

Hire in-house when the work fills a full-time role, you have someone to manage that person and you want the knowledge on your payroll for the long term.

Count the full cost before you post the job:

  • Salary:

$63,456 average for an ecommerce operations manager (ZipRecruiter, Sep 16, 2026). A senior operations lead sits nearer the BLS median for general and operations managers, $105,770 (May 2025).

  • Benefits and payroll costs:

30.0% of total compensation in US private industry (BLS, June 2026 data). Divide salary by 0.70 to get the full cost.

  • Hiring:

a $1,200 median cost per hire and a median of about a month and a half to fill a role (SHRM, 2025 benchmarking report).

  • Cover:

one person means one point of failure during time off, sickness or a resignation.

  • Tools:

the hire still needs inventory, helpdesk and reporting software.

An outside team and an in-house person also work well together. A common pattern: your in-house lead owns decisions and suppliers, and an operations team runs the repeat work and the systems behind it. We compare the two in depth on in-house vs outsourced ecommerce operations and, if you have decided to hire, in how to build an in-house ecommerce team, role by role.

When is a managed operations team the right choice?

A managed operations team is a named lead plus a small team that runs the daily work across Amazon, Walmart, Shopify and your 3PL, to written standards, in your accounts. You approve decisions. The team owns the doing and the reporting.

It fits when:

  • Nobody owns stock, listings, order exceptions, account health and the 3PL as one job.
  • You sell on two or three channels from shared inventory.
  • The founder is the operations system and wants that time back for decisions.
  • You want fixed monthly fees and written terms, not a percentage.

What Ecom Relays puts in writing for Ops Desk and Store Care:

  • A named ops lead on every account, with first replies to client requests within 4 business hours (1 hour for urgent issues) and a 10% service credit in any month under 95%.
  • Fixed, published fees: Store Care from $399 a month, Ops Desk from $1,499 a month. Neither plan is ever priced as a percentage of your sales or ad spend.
  • Everything stays in your accounts and your name: listings, workflows, dashboards, SOPs and reports.
  • Access through each platform's own user tools (Amazon user permissions, a limited Walmart role while you keep Admin, Shopify collaborator access). Never your password. No bank, payout or legal-entity permissions.
  • First term 3 months, then month to month with 30 days' notice by email. No exit fee. Access removed within 24 hours when we stop.

Two other ways we work, if a managed team is close but not quite right:

  • If you want named, full-time people who work only on your business, our Dedicated Ops Team passes each person's salary through at cost, shown on every invoice, plus a $399 monthly management fee per person. We recruit, supervise and replace them. The trade-offs against hiring freelancers are on dedicated team vs freelancers.
  • If you are starting from zero and want product research and sourcing done with you, Full Relay, our managed store service, covers research, sourcing, setup, launch and daily running. You approve every product, supplier and purchase, and you own every account.

When we are the wrong choice:

  • You need advertising only. An ads agency is the better fit. We offer flat-fee ad management as an add-on, but it is not our core service.
  • You want product research or sourcing inside Store Care or Ops Desk. Those plans do not include it; Full Relay does, and you still approve every product.
  • You want a promised sales figure, profit or ranking. Nobody can promise those honestly, and we do not.
  • You need month to month from day one. Our first term is 3 months, because the first weeks build the system.
  • You have no budget for inventory, platform fees, freight and ads. Those costs are yours whichever option you choose.

Six questions that decide it

Answer these honestly. The pattern usually points to one option.

  1. 01Do you have written SOPs for daily tasks?

If not, a VA will struggle at first. Write the SOPs first or choose a team that writes them with you.

  2. 02Who will check the work every week?

If the answer is nobody, rule out a VA and a freelancer.

  3. 03Is your biggest gap advertising or operations?

Advertising points to an agency. Operations points to an operations team or an in-house hire.

  4. 04How many channels share one stock pool?

With two or more, somebody must own the stock number across all of them.

  5. 05How many hours a week do you spend on operations?

In one survey, US entrepreneurs reported spending about 36% of a 45.5-hour week on administrative tasks, about 16 hours (Time etc and Censuswide, 251 respondents, Sep 2023, vendor survey). If yours is similar, price those hours first.

  6. 06Can you cover the role when the person is out?

If not, one in-house hire carries a coverage risk.

What should you hand off first?

Start with the work that is repeatable, measurable and expensive when missed. Whoever you hire, this is a sensible first list.

How do you give any helper safe access?

The access model matters more than the hourly rate. Use the platform's own tools for every person, whoever they work for.

  • Amazon:

give each person their own login through Seller Central user permissions, or connect an outside provider through the route Amazon offers service providers. Amazon staff advise sellers never to share passwords (Amazon Seller Forums).

  • Walmart:

add each person as a user with a limited Seller Center role and keep Admin yourself. Admins can accept binding agreements for your business.

  • Shopify:

use collaborator access. Shopify's rules for partners forbid asking merchants for their passwords (Shopify Help Center).

  • Everywhere:

no bank, payout or legal-entity permissions; MFA on; one login per person; access removed the day someone leaves.

Our own access rules are on how we handle access.

How do you measure whoever you hire?

Can you combine them?

Yes, and many brands do. Three combinations we see work:

  • Agency for ads, operations team for operations.

Each owns a clear lane, reported separately. Our ad management is a flat add-on, never a percentage of spend, and we work alongside ad agencies without it.

  • In-house lead plus automation.

Your person owns decisions and suppliers; Relay Modules remove repeat work and give them one dashboard.

  • Operations team plus your existing VA.

Your VA keeps the tasks they do well, working from the SOPs the team writes in your workspace.

How much does an ecommerce virtual assistant cost in 2026?

Through a VA agency, $6 to $15 an hour (Outsource Accelerator, Sep 1, 2026), which is about $1,040 to $2,600 a month full-time. A full-time dedicated assistant starts around $1,600 a month (Stealth Agents, Jul 16, 2026). Both are vendor estimates. Add your own time to brief, check and fix the work, plus any tools the VA needs.

How much does an ecommerce agency cost per month?

Published 2026 Amazon agency guides put retainers at $1,500 to $3,000 a month for stores under $250K a year, rising to $7,500 to $15,000 for $2M to $10M brands (SupplyKick, Sep 14, 2026, vendor estimate). Many agencies add 10% to 20% of ad spend or a setup fee of $1,000 to $5,000. Ask what operations work is excluded.

Is a VA cheaper than an agency?

On the invoice, usually yes. In total cost, not always. A VA gives you hours that you direct and check, so your management time is part of the price. An agency gives you a team against a scope, often with a percentage of ad spend. Compare the invoice plus your hours plus what neither option covers.

Can a virtual assistant manage my Shopify store?

A VA can run defined Shopify tasks well: order exceptions, product updates you approve, customer messages from templates, app checks. Running the whole store means owning stock, margin, 3PL problems and decisions across channels. That needs a person or team accountable for results, with written processes and collaborator access, not your password.

Should I hire a VA or an agency for my online store?

Hire a VA if you have written processes and time to manage them each week. Hire an agency if your biggest gap is advertising or growth and operations already run well. If neither describes you because nobody owns daily operations, look at an in-house hire or a managed operations team.

Are AI agents replacing ecommerce agencies?

Not for work that needs an owner. AI tools draft, sort, alert and summarize at $20 to $500 a month per tool (Nexscope, Apr 17, 2026, vendor estimate). They do not answer for results. Price changes, refunds, customer promises and account-health actions still need a named person to approve them.

What is the difference between an agency and an operations team?

Most agencies are built around advertising and growth, often paid partly on ad spend or revenue. An operations team runs the daily work: inventory and purchase orders, listings, order exceptions, tier-one support, the 3PL and account health. Some brands need both. Ask each provider to list the daily tasks they own in writing.

Do I have to share my Seller Central password with a VA or agency?

No, and you should not. Give each person their own login through Amazon's user permissions, give Walmart users a limited role while you keep Admin and use Shopify collaborator access. Amazon staff advise never sharing passwords, and Shopify's partner rules forbid asking for them. Remove access the day someone stops working on your store.

How long are typical agency and VA contracts?

Agency contracts commonly run 6 or 12 months, often with exit fees of 1 to 3 months' retainer (SupplyKick, Sep 14, 2026, vendor estimate). VA agencies range from month to month to longer commitments. Ecom Relays Store Care and Ops Desk start with a 3-month first term, then run month to month with 30 days' notice and no exit fee.

When is Ecom Relays the wrong choice?

When you need advertising only, want a promised sales figure, need month to month from day one or have no budget for inventory, fees and ads. Store Care and Ops Desk also exclude product research and sourcing. We work with brands doing $1M to $15M a year and with founders who have a real product and that budget.
