COST OF CHAOS · FREE
Ecommerce operations cost calculator
This ecommerce operations cost calculator puts a yearly figure on what messy operations already cost your store. Messy operations rarely show up as one big bill. They show up as founder evenings, stockouts on your top sellers, "where is my order?" tickets and fees nobody planned for. Enter your own numbers, or start from the labeled defaults, and the calculator adds up seven lines of cost at stake.
What this ecommerce operations cost calculator measures
The result is an estimate of cost at stake a year, a month and as a share of revenue, broken into seven lines ranked by size. Each line multiplies your inputs; nothing is added on top. Beside the total, the calculator shows the Ecom Relays plan that fits your size with its first-year cost, and a four-row comparison with an in-house operations manager, a typical marketplace agency and a full-time dedicated VA.
It is a cost of the current way of working. It is not a promise that any of it can be removed.
The inputs, and where each default comes from
Every default carries one of four labels. Sourced: a published primary or analyst figure. Vendor: published by a company that sells related services, so an estimate. Example: replace it with yours. Assumption: our estimate, explained.

The formula and method
- Orders a year = revenue ÷ average order value
- Founder time = founder hours × 52 × hour value
- Team manual work = team hours × 52 × team rate × removable share
- Stockouts = revenue ÷ 365 × top-seller share × stockout days × lost share × contribution margin
- Excess stock = excess value × carrying cost %
- Avoidable fees = as entered
- Order-status tickets = orders × tickets per order × order-status share × cost per ticket
- Order errors = orders × error rate × cost per error
- FBA reimbursements (if on) = revenue × FBA share × unclaimed rate
- Cost at stake = the sum of the lines
Stockouts are counted at contribution margin, not revenue, because a lost sale also saves the product cost and fees. The reimbursement line is off by default because no independent study measures it; when on, it is labeled "may be owed". Since Mar 31, 2025, Amazon reimburses lost or damaged units at manufacturing cost, not sale price.
Worked example
Illustrative · sample figures. The defaults above, with Amazon and Shopify selected and reimbursements off: $3,000,000 revenue and a $60 average order give 50,000 orders a year.
| Line | Calculation | Cost at stake a year |
|---|---|---|
| Founder time | 16 × 52 × $73 | $60,736 |
| Order-status tickets | 50,000 × 0.20 × 18% × $7.08 | $12,744 |
| Team manual work | 25 × 52 × $31 × 30% | $12,090 |
| Order errors | 50,000 × 0.5% × $43.23 | $10,808 |
| Excess stock carrying cost | $40,000 × 25% | $10,000 |
| Stockouts | $3,000,000 ÷ 365 × 40% × 14 × 66% × 25% | $7,595 |
| Avoidable fees | as entered | $0 |
| Total | $113,973 a year, about $9,498 a month, 3.8% of revenue |
Plan for this size: Ops Desk Growth (two channels, $3M to $8M), first-year cost $31,238: $2,499 × 12, plus the $2,500 Foundation, less the $1,250 Foundation credit to the first month when you sign within 21 days of go-live. This compares two figures; it is not a forecast of savings.
Comparison rows, first year: an in-house operations manager about $95,000 ($63,456 ÷ 0.70, plus $1,200 hiring and $3,173 expected turnover cost at 20% of salary and a 25% chance of leaving); a typical marketplace agency $55,000 ($3,000 a month, 10% of $15,000 monthly ad spend, $1,000 setup); a full-time dedicated VA $19,200 ($1,600 a month, Stealth Agents, vendor estimate). The four do not buy the same scope.
Limitations
- It estimates cost at stake from your inputs and published benchmarks. It does not audit your accounts, and it cannot see which costs are fixable.
- Vendor benchmarks come from companies that sell related services. Replace them with your own data where you have it.
- Founder time is valued at a manager's loaded wage. If your hours would not go to other paid work, that line overstates the cash cost.
- Some lines can overlap. A stockout can also cause tickets. The calculator does not net overlaps out.
- Turnover cost uses the Center for American Progress figure of about 20% of salary for workers earning under $50,000 (Nov 16, 2012), applied to this role as an assumption.
Under every result: this estimate uses the figures you enter and published rates. It is not an audit, an offer or a promise of savings, sales or profit.
Why is founder time usually the biggest line?
Because it is valued at a manager's loaded wage and repeats every week. Sixteen hours a week at $73 an hour is over $60,000 a year. If your own figure is lower, change it; the method stays the same.
Is this the money I would save by outsourcing?
No. It is the cost the current way of working carries. Some of it can be removed by better systems and some cannot. A Profit Leak Scan on your real data shows which lines are fixable.
Why is the reimbursement line off by default?
No independent study measures how much sellers leave unclaimed. Recovery vendors estimate 1% to 3% of FBA revenue. Turn it on if you have not checked claims monthly.
