Dedicated ecommerce team vs freelancers: cost, control and continuity

A dedicated team means named, full-time people who work only on your business, with someone else handling the recruiting, supervision and replacement. Freelancers are independent specialists you hire for a task or a block of hours, usually alongside other clients. Freelancers are the better buy for defined projects with a clear end. A dedicated team is the better buy for daily work that needs the same people, the same standards and someone accountable every week.

Dedicated Ops Team: each person's salary at cost, plus $399 a month management fee · First term 3 months, then month to month

Quick answer

Hire freelancers for projects: a theme fix, a set of A+ designs, a one-off data cleanup. Choose a dedicated team for ongoing operations: inventory, listings, support, ads and account health that need someone every business day. The deciding questions are who manages the work, what happens when someone leaves and who can get into your seller accounts.

What does each really cost?

Freelance rates vary widely by skill, platform and experience, so the honest comparison is structural rather than a single number.

With freelancers,

you pay the rate and any marketplace fees, then your own time: writing the brief, reviewing the work, fixing what comes back wrong and finding a replacement when someone moves on. On project work that time is small. On daily operations it adds up every week.

With the Dedicated Ops Team,

you pay each person's salary at cost, shown on every invoice, plus a $399 monthly management fee per person. The fee covers recruiting, onboarding, daily supervision, performance tracking against agreed KPIs, replacement at no extra fee, premises, dedicated production rooms, equipment, backup power and internet, and data security: company-managed devices, MFA on every account, named logins only and access removed within 24 hours of any change.

The Dedicated Ops Team costs up to 70% less than the fully loaded cost of a comparable US hire. We use one method across the site: divide the US salary by 0.70, because benefits are 30.0% of total compensation in US private industry (BLS Employer Costs for Employee Compensation, June 2026, released Sep 9, 2026).

Who manages the work?

This is the biggest difference, and the one owners underestimate. A freelancer gives you skill and hours. Deciding what to do, checking it was done well and catching what was missed stays with you. If you have an operations manager with time to do that, freelancers can work for daily tasks too.

A dedicated team adds a layer you do not have to build: daily supervision, performance tracked against KPIs you agree, and someone accountable when a task slips. You still set priorities and approve decisions that move money. You stop being the person who checks every listing edit and every purchase order draft.

What happens when someone leaves?

Freelancers move on, raise rates, take bigger clients or go quiet in peak season. Each change resets the work: you find, vet and train someone new, and anything that lived only in the old freelancer's head is gone.

On the Dedicated Ops Team, replacement is part of the management fee, at no extra charge, and we handle the handover to the new person. Ask any provider, us included, to keep your processes written down in your own workspace, so a change of person never resets the work.

Access and security: the risk freelancers bring

Every person who works on your store needs access, and every login is a risk. With a rotating set of freelancers, the risks multiply: personal laptops, shared browsers, passwords sent by message and access nobody removes when the project ends. A freelancer who works in many sellers' accounts from one laptop can also link those accounts in the marketplace's eyes, in ways you cannot see.

Whoever you hire, use the platforms' own tools: named users through Amazon's User Permissions, a limited Walmart role with Admin kept by you and Shopify collaborator access. Never share your password. On the Dedicated Ops Team, every person works on company-managed devices with MFA on every account and named logins only, and access is removed within 24 hours of any change. Our security and access page has the full standard.

Who owns the work a freelancer creates?

Unless your contract says otherwise, often the freelancer. Under US copyright law, work you commission from an independent contractor is "made for hire" only if it falls into one of nine categories and you both sign a written agreement saying so; otherwise the person who created it is the author (US Copyright Office, Circular 30, revised Aug 2024). Product photos, A+ designs, theme code and written SOPs can all be caught by this.

The fix is a written clause. Before work starts, get an agreement that assigns you the rights to everything produced for your store; your attorney can give you the wording. Ask any provider for the same clause (us included), and make sure the files live in your own accounts and drives rather than the freelancer's.

Who carries the employment and classification risk?

When you hire freelancers directly, you are responsible for treating them correctly as independent contractors. The IRS looks at three kinds of evidence: behavioral control (whether you control what the worker does and how), financial control (whether you control the business side of the job) and the type of relationship, including written contracts, benefits and whether the work is expected to continue (IRS, reviewed May 19, 2026). A freelancer doing full-time, ongoing work on your schedule, under your direction, can start to look like an employee.

This is not legal or tax advice. Ask your accountant or attorney how it applies to you. On the Dedicated Ops Team, the people working on your business are recruited, managed and supervised by us.

When freelancers are the better choice

We would tell you to hire a freelancer when:

  • The work is a project with a clear end: a theme change, a set of product photos, A+ design for ten ASINs, a one-off data cleanup.
  • You need a rare skill for a few hours: a specific integration, a tax question, a custom script.
  • You already have an operations manager with time to brief and review.
  • The volume is too small for a full-time person, even a shared one.

When a dedicated team is the better choice

  • The work is daily and ongoing: stock and purchase orders, listings, buyer messages, ads, account health.
  • You need the same person who knows your catalog, suppliers and rules, week after week.
  • Nobody on your side has time to manage, check and replace freelancers.
  • Account access needs to be controlled: named logins, managed devices and fast removal.
  • You want a full-time person on your work only, at up to 70% below the fully loaded cost of a comparable US hire.

Roles you can fill with a dedicated team

Each role is a named, full-time person who works only on your business: an ecommerce operations specialist, an Amazon account manager, an inventory and PO coordinator, a listing and catalog specialist, a customer support agent, a PPC and ads specialist, a content and graphic designer, a Shopify developer or an automation and data analyst. The Dedicated Ops Team page explains how hiring, onboarding and supervision work.

Ecomrelays LLC is a Texas company. Part of our team works outside the US, as one managed team with a named US-facing lead.

Can you mix freelancers and a dedicated team?

Yes, and it often makes sense. A common pattern is a dedicated operations specialist or account manager for the daily work, with freelancers brought in for photography, video or a one-off development project. Your dedicated person can write the brief and check the freelancer's work, which removes most of the management load from you.

How much does a dedicated ecommerce team member cost?

Each person's salary, passed through at cost and shown on every invoice, plus a $399 monthly management fee per person. The fee covers recruiting, onboarding, daily supervision, KPI tracking, replacement at no extra fee, premises, equipment, backup power and internet, and data security. The first term is 3 months, then month to month with 30 days' notice. Full prices are on our pricing page.

Are freelancers cheaper than a dedicated team?

For a short project, usually yes. For daily operations, often not once you count your time briefing, checking and replacing them. A dedicated team member costs a known salary plus $399 a month, and the management, cover and replacement are included. Compare the total cost of getting the work done well, not the hourly rate alone.

Will a dedicated team member work for other clients?

No. A Dedicated Ops Team member is a named, full-time person who works only on your business. That is the main difference from a freelancer or a shared pod. Each person works an agreed schedule that overlaps US business hours.

What happens if my dedicated person leaves or is not a good fit?

We replace them at no extra fee. Replacement is part of the $399 monthly management fee, along with recruiting and onboarding the new person. We handle the handover, and because your processes are written down in your own workspace, the work keeps moving while the new person settles in. Tell your ops lead early if the fit is wrong; you do not have to wait for a review.

How do I keep freelancers from putting my seller account at risk?

Give each person their own named login through the platform's tools, never your password. Turn on MFA, give only the permissions the task needs and remove access the day the work ends. Avoid freelancers who log in to many sellers' accounts from the same device or browser.

Can I hire a dedicated Shopify developer instead of a freelancer?

Yes. A dedicated Shopify developer works only on your store, full time, on an agreed schedule, for their salary at cost plus $399 a month. That suits brands with a steady stream of theme, app and integration work. For a single fixed-scope build, a project quote is usually the better fit.

Do I need to worry about contractor classification?

If you hire freelancers directly for ongoing, full-time work under your direction, you should check it. The IRS weighs behavioral control, financial control and the type of relationship. This is not legal or tax advice; ask your accountant. Dedicated Ops Team members are recruited, managed and supervised by us.

How quickly can a dedicated team member start?

It depends on the role and the person, so we agree a start date in writing rather than promise one here. Talk to an ops lead about the role you need, and we will tell you the realistic timing for it.
