FOR BRANDS AT $1M+ A YEAR · ONE-TIME SETUP
14-Day Ops Foundation: ecommerce operations setup in 14 business days
The fixed-price setup that gets a growing brand ready to be operated: channels and data connected, procedures written and one live profit dashboard.
$1,500 one channel · $2,500 multichannel · live in 14 business days from full access, or we keep working at no charge until it is
Quick answer
The 14-Day Ops Foundation is a one-time ecommerce operations setup for brands selling $1M or more a year. In 14 business days from full access we connect your channels and data, build one stock count across channels and the 3PL, set order routing rules, write your procedures and launch a live profit dashboard. $1,500 for one channel, $2,500 multichannel.
Why ecommerce operations setup comes before daily operations
An ops team cannot run what is not connected or written down. Without one stock count, written processes and a margin view, every new hire or partner starts from zero and the founder stays the system.
Many brands at $1M to $15M got there by adding a tool for each new problem. Amazon reports live in Seller Central, Walmart in Seller Center, Shopify in its admin, the 3PL in a portal and margin in a spreadsheet someone updates when they have time. Each works on its own. Together they give four different answers to "how much stock do we have?" The Foundation makes daily operations measurable from week 3, whether we run them or your team does.
If the founder is still the person every question goes through, the founder is the operations system describes the pattern and where it leads.
What you have on day 14
You get six deliverables, each with a test that says when it is done. None of them counts as done until it passes.
| Deliverable | What it is | Done when |
|---|---|---|
| Connected channels | Every store, marketplace and data source linked | Data matches source systems |
| Inventory sync | One stock count across Amazon, Walmart, Shopify and the 3PL | Counts reconcile on a test day |
| Order routing | Rules for where each order ships from, and how exceptions are handled | Test orders route correctly |
| SOPs | Every recurring task documented, in your workspace | You approve the SOP index |
| Profit dashboard | Contribution margin by SKU and channel, after every fee | Matches payout reports |
| Handover pack | Access list, SOP index and the first 30-day plan | Signed off at go-live |
What we connect
We connect the systems your numbers already live in: each Amazon, Walmart and Shopify store, your 3PL or warehouse portal, your inventory or order system, your helpdesk and your payout and fee reports. Where a tool you need is missing, we recommend options and you subscribe in your own name. We do not resell software.
The dashboard, line by line
The profit dashboard shows contribution margin by SKU and by channel after referral, fulfillment, storage, payment processing, returns and ad cost per unit, with landed cost from your supplier invoices. It also shows payouts held and when they land. Every figure names its source report and period, and the test for "done" is that it reconciles to your payout reports. It becomes Profit and Cash Pulse, the daily owner view included in every Ops Desk plan; the method is on profit and cash reporting.
The stock count
One stock count across Amazon FBA, Walmart WFS, Shopify and your 3PL, with every listing mapped to the right physical SKU, bundles subtracting their components and buffers on shared stock. The full method, and the Stock Flow module that keeps it running, are on inventory and 3PL management.
A sample SOP index
Procedures are written from interviews with the people who do the work today, in your workspace, in plain steps. A typical index runs to 20 to 40 procedures. This is what one looks like (Illustrative · sample titles).
| Area | Sample procedures |
|---|---|
| Inventory | Daily stock and inbound check; weekly reorder review and PO draft; receiving discrepancy claim; monthly aged stock review |
| Orders | Order exception queue; address correction; split shipment handling; cancellation request |
| Catalog | New SKU setup across channels; price change approval; variant sync check; suppressed or unpublished listing fix |
| Marketplace health | Amazon Account Health daily check; Walmart performance standards check; policy warning response |
| Customers | Where-is-my-order reply; return authorization; refund within policy |
| Finance | Payout reconciliation; reimbursement claim filing; 3PL invoice check |
| Access | Add a named user; remove access within 24 hours; quarterly access review |
Illustrative · sample figures
You approve the index. Each procedure names its owner, its trigger and what "done" looks like, so a new hire or a partner can pick it up without asking the founder.
How the 14 business days run
The work runs in three blocks, and Ops Desk can take over in week 3.
| When | Block | What happens |
|---|---|---|
| Days 1 to 3 | Access and audit | Named user access confirmed; data audit across channels, 3PL and payouts; SOP interviews start |
| Days 4 to 10 | Connect and build | Channels and data connected; stock sync and SKU map; order routing rules; dashboard built |
| Days 11 to 14 | Finish and hand over | SOPs written and approved; test day for stock counts and test orders; handover pack; go-live |
| Week 3 | Ops Desk | If you choose it, a named ops lead takes over daily operations |
The clock starts when access works. If we miss day 14 for reasons on our side, we keep working at no charge until it is live. If a marketplace, a tool vendor or a missing approval holds a step up, we tell you in writing what moved and why.
What we need from you
- Named user access to the agreed systems within 2 business days. Never your owner password: access you authorize in Seller Central on Amazon, a limited Seller Center role on Walmart with Admin kept by you and collaborator access on Shopify.
- A decision maker who answers approval requests within 1 business day.
- Time for SOP interviews with the people doing the work today.
Our access practices are set out on security and access.

Who the Foundation is for
It is for running US brands at $1M or more a year with messy data, no written procedures or disconnected channels.
Right for you if:
- You sell on two or three of Amazon, Walmart and Shopify, or on one with a 3PL.
- Your stock count differs depending on which screen you look at.
- Your procedures live in one or two people's heads.
- You want to hand daily operations to Ops Desk, or to a new hire, and need the system written down first.
Not the right fit if:
- You only want ad management.
- You sell under $1M a year. Store Care fits better, and it needs no separate setup.
After day 14
You choose what happens next. If you want ongoing help, Ops Desk starts in week 3 and a named ops lead runs the daily work on the system the Foundation built. Others take the handover pack and run it themselves, with or without Relay Modules to automate repeat work. The tier sets the fee; the Foundation sets the work. The full first 90 days are on How we work.

How much does the 14-Day Ops Foundation cost?
$1,500 for one channel or $2,500 multichannel, as a fixed one-time fee billed 50% at signing and 50% at go-live. Half is credited to your first Ops Desk month if you sign within 21 days of go-live. Founding clients pay $1,200 or $2,000. App and subscription costs are paid by you directly.
What if it takes longer than 14 business days?
The clock runs from full access. If we miss day 14 for reasons on our side, we keep working at no charge until it is live. If a step waits on something outside our control, such as a marketplace, a tool vendor or an approval, we tell you in writing what moved and why.
Do we have to buy Ops Desk afterwards?
No. You get the handover pack, with the access list, SOP index and a first 30-day plan, and you can run it yourselves. Everything we connect and write lives in your accounts, so it keeps working whether or not you hire us for daily operations.
Whose tools is it built in?
Yours. Every connection, procedure and dashboard lives in your accounts and the tools you subscribe to. If you stop working with us, you keep all of it. We do not resell software or put your data in a platform we own.
Do we need new software?
Usually not. We build on the inventory, order and helpdesk tools you already use. If a tool you need is missing, for example nothing can hold one stock count across channels, we recommend options and you subscribe directly in your own name.
How much of our team's time does it take?
Named user access within 2 business days, approvals within 1 business day and short SOP interviews with the people who do the work today. Your decision maker's time goes mostly on approvals: the SOP index, routing rules and the go-live sign-off. We schedule interviews around your team's week.
Our business is not standard. Will a fixed package fit?
The fee is fixed; the content is not. Procedures, routing rules and the dashboard are written from your own operations, in your own words. If something genuinely needs a custom integration, such as an ERP, we say so before you sign and quote it in writing.
Can we start with one channel and add more later?
Yes. Pay the one-channel price now. New channels come in later through a Channel Launch or as part of the next Ops Desk tier, which covers two or three channels. The stock count and routing rules are built so another channel slots in.
Every other service, with its price, is on the services page.
