Building an in-house ecommerce team vs outsourcing the work to Ecom Relays

To build an in-house ecommerce team for a brand on Amazon, Walmart and Shopify, you need people for seven kinds of work: running operations, inventory and purchasing, listings, customer support, advertising, account health and store development. Hiring just an operations lead, an inventory coordinator and a support agent in the US costs about $326,100 a year fully loaded at BLS median pay. Ecom Relays runs the same work as a shared team from $1,499 a month, or as named full-time people at their salary plus $399 a month each.

Ops Desk from $1,499 a month · Dedicated Ops Team: salary at cost plus $399 a month per person · First term 3 months, then month to month

Quick answer

Build in-house the roles that carry your strategy and need to be in the room: product, suppliers, brand and final approvals. Hand the repeat daily work, and the roles you cannot keep busy full time, to an outside team. This page goes role by role, with US costs and our prices side by side. For the general question of whether to outsource at all, read in-house vs outsourced ecommerce operations.

What roles does an in-house ecommerce team need?

Seven jobs, though not seven people. In a brand under $15M a year, one person often covers two or three of them, and the gaps show up when that person is out.

WorkWhat it covers each weekUsually full time from
Operations leadPriorities, suppliers, the 3PL, the weekly numbers and every decision that moves moneyDay one; often the founder at first
Inventory and purchasingReorder points, purchase orders, inbound shipments to FBA, WFS or the 3PLTwo channels or a long supplier lead time
Listings and catalogTitles, images, variants, prices and suppressed listings across every channelA catalog that changes every week
Customer support and returnsBuyer messages, claims, returns and refunds within policyEnough orders that replies slip past a day
AdvertisingCampaigns, bids and budgets against marginAd spend that needs weekly attention
Account health and claimsPerformance metrics, policy warnings, reimbursement claimsRarely a full-time job, but never optional
Store developmentTheme, apps, integrations, automationsRarely full time below Shopify Plus scale

The last two columns are where most in-house plans go wrong. Owners hire for the jobs that are loud, such as support and listings, and leave account health and claims to whoever has a spare hour.

What does building an in-house ecommerce team cost?

Take each salary and divide it by 0.70. The Bureau of Labor Statistics reports that wages are 70.0% of what US private employers spend on compensation and benefits are 30.0% (BLS Employer Costs for Employee Compensation, June 2026, released Sep 9, 2026). We use this one method everywhere on this site.

On those figures, a core team of an operations lead, an inventory coordinator and a support agent costs $228,250 in salaries and about $326,100 a year fully loaded. Adding a developer, a listing specialist and an ads specialist takes the six-person team to about $601,300. Neither figure includes recruiting, software seats, equipment or the weeks before a new hire is fully productive.

You can buy the work in two shapes: a shared team that covers several roles at once, or named people who each fill one role full time.

Prices exclude sales tax where it applies. Platform fees, apps, inventory and ad spend are paid by you directly under every option, in-house or outsourced.

These are not like-for-like. Ops Desk is a shared pod led by a named ops lead, not three full-time employees, and it suits brands whose daily work does not yet fill three full-time roles. The Dedicated Ops Team is the closer match to a hire. Our worked example: a $50,000 US salary is about $71,400 fully loaded, against a $16,800 salary plus $4,788 in management fees, about $21,600, about 70% lower (Illustrative · sample figures). The dedicated ops team cost page sets out the method and what is and is not included.

Role by role: hire it, or hand it to us?

Here is how each role maps to what we offer, and where we think an in-house hire is the better call.

RoleIn-house hire makes sense whenWith Ecom Relays
Operations leadYou want strategy, suppliers and approvals owned on your payrollOps Desk includes a named ops lead for daily operations; your decisions stay with you
Inventory and purchasingMost of the work is physical, at your own warehouseOps Desk on every tier, or a dedicated inventory and PO coordinator
Listings and catalogYour catalog depends on in-house product knowledge or photographyOps Desk on every tier, or a dedicated listing and catalog specialist
Customer supportYou sell a technical product that needs in-house expertiseOps Desk Growth and Scale, or a dedicated customer support agent with an agreed schedule
AdvertisingAd spend is large enough to keep a specialist busy full timeFlat-fee Amazon PPC management and Walmart ad management, or a dedicated PPC specialist
Account health and claimsAlmost never worth a full-time hireOps Desk on every tier; claims filed with no commission
Store developmentYou ship new store features every weekRelay Modules from $750 each, or a dedicated Shopify developer

The pattern we recommend for most brands between $1M and $15M a year: keep the operations lead in-house, or keep the founder in that seat with fewer hours, and hand us the repeat daily work. Your lead sets priorities and approves what moves money. We run the routine and report against standards your lead reviews every week.

How long it takes to have the team working

Each in-house hire means a search, the candidate's notice period, onboarding and the processes they have to write before the work is steady. Build a team of three and you run that cycle three times, one after another, unless you can manage three new people at once.

With Ecom Relays, the 14-Day Ops Foundation is live in 14 business days from full access, or we keep working at no charge until it is. You provide named user access within 2 business days and a decision maker who answers within 1 business day. Ops Desk starts after that, with its first 3-month term running from the end of the Foundation. For dedicated people, we agree a start date in writing for each role.

What you keep, whichever you choose

Every seller account, login, listing, SOP, dashboard and report stays in your name with us, the same as with your own staff. The difference is what happens when someone leaves. With an in-house team, know-how leaves with the person unless someone wrote it down. With us, SOPs are written in your workspace from the first week, and when you stop working with us you get a handover pack within 5 business days of the end date. Access is removed within 24 hours of a team change or the end of the work, and your data is returned or deleted within 30 days.

We work through named users in your accounts, never your password, and our permissions exclude bank, payout and legal entity settings. Our security and access page lists exactly what we can and cannot touch.

When building the team in-house is the better choice

We would tell you to hire when:

  • You sell on one channel with steady volume, and the daily work fills full-time roles.
  • You already have an operations leader who can hire, train and manage.
  • Much of the work is physical: receiving stock, photography, kitting, quality checks at your own warehouse.
  • Building a team is part of what you want the company to be.
  • You want everyone in the room every day, and that is worth the extra cost to you.

When outsourcing to Ecom Relays is the better choice

  • You sell on two or three channels, and no single hire covers inventory, listings, support, account health and the 3PL.
  • The founder is still the operations system, and you need the work running in weeks, not after three hiring rounds.
  • One person being out would stop the work.
  • You want systems built (one stock count, a margin dashboard, written SOPs), not only tasks done.
  • You want published fees and a contract you can leave after 3 months with 30 days' notice and no exit fee.

Questions

Questions owners ask

Talk to an ops lead (free)
How much does it cost to build an in-house ecommerce team?

Divide each salary by 0.70, because benefits are 30.0% of total compensation in US private industry (BLS, June 2026). At BLS median pay, an operations lead, an inventory coordinator and a support agent cost about $326,100 a year fully loaded, before recruiting, software and equipment. Use the salaries you would actually offer, because ecommerce pay varies by market and experience.

What roles does an ecommerce operations team need?

Seven kinds of work: an operations lead, inventory and purchasing, listings and catalog, customer support and returns, advertising, account health and claims, and store development. Small brands combine several roles in one person. The risk is the work nobody owns, which is usually account health and reimbursement claims, so name an owner for every line even if it is not a full-time job.

Which ecommerce role should I hire first?

Usually an operations lead, or more of the founder's time in that seat, because every other role needs someone to set priorities and approve spending. Repeat daily work such as purchase orders, listing fixes and buyer messages is easier to hand to an outside team with written standards. Hire specialists in-house once their work fills a full-time role.

Is Ecom Relays cheaper than building a team?

On the invoice, usually, but compare like with like. Ops Desk starts at $1,499 a month for a shared pod covering several roles, while one in-house operations lead at the BLS median costs about $151,100 a year fully loaded. A Dedicated Ops Team member costs their salary at cost plus $399 a month. Count cover, skills and your own management time too.

Can I keep my in-house people and use Ecom Relays too?

Yes, and for many brands it is the best setup. Your people keep product, suppliers and final decisions, and we run the repeat daily work and the systems behind it, or build Relay Modules for your team to run. Lanes are written down in the first week, so everyone knows who owns each task and nobody duplicates work.

Who does the work at Ecom Relays?

A named ops lead owns your account and runs a small team on Ops Desk. Ecomrelays LLC is a Texas company. Part of our team works outside the US, as one managed team with a named US-facing lead. On the Dedicated Ops Team, each resource works an agreed schedule that overlaps US business hours.

What happens if I want to bring operations in-house later?

Give 30 days' notice after the first 3-month term. There is no exit fee. You get a handover pack within 5 business days of the end date, with the SOPs, access list and open items, so your new hires start from written processes rather than a blank page. Access is removed within 24 hours.

How fast can Ecom Relays start compared with hiring?

Brands at $1M+ a year usually start with a free Profit Leak Scan, delivered within 48 hours of working access. The 14-Day Ops Foundation is then live in 14 business days from full access, or we keep working at no charge until it is. An in-house team of three means three searches, notice periods and onboarding cycles.
