In-house vs outsourced ecommerce operations cost calculator
The cost of an ecommerce operations manager is much more than the salary on the job post.
Comparing a salary with a monthly fee is misleading in both directions, so this calculator adds the costs each option leaves with you: benefits and payroll costs, hiring time, tools, your hours spent managing and the work an agency does not cover. The four results buy different things, from hours of help to a team that owns the result, so read the row under each total before you compare the numbers.
What it calculates: the cost of an ecommerce operations manager and the alternatives
It gives a first-year total and a monthly equivalent for four options side by side: an in-house hire, a virtual assistant, a marketplace agency and an Ecom Relays managed operations plan. Each total is split into fees, the value of your time and other costs. Under each total, a "what you get" line names what the money buys: a person, hours, a scope or a named team with written standards.

The formula and method
- In-house year one
= salary ÷ 0.70 + cost per hire + tools × 12 + (days to fill ÷ 7 × founder cover hours × hour value) + (management hours × 52 × hour value) + (salary × replacement % × chance of leaving)
- VA year one
= VA fee × 12 + management hours × 52 × hour value
- Agency year one
= retainer × 12 + ad spend × 12 × agency share + setup + uncovered hours × 52 × team rate
- Ecom Relays year one
= plan fee × 12 + Foundation fee − Foundation credit (50%, when you sign within 21 days of go-live) + approval hours × 52 × hour value. With the founding price on, 20% comes off the Foundation and the first 6 monthly fees.
The plan is set by revenue and channels: under $1M uses Store Care ($399 or $699 a month, no Foundation); $1M to $3M on one channel uses Ops Desk Launch ($1,499); two channels or $3M to $8M uses Ops Desk Growth ($2,499); three channels or $8M to $15M uses Ops Desk Scale (from $4,499).
Worked example
Illustrative · sample figures, using the defaults above.
| Option | How it adds up | Year one | Monthly equivalent | What you get |
|---|---|---|---|---|
| In-house hire | $90,651 salary and benefits + $1,200 hiring + $6,000 tools + $7,039 vacancy cover + $7,592 your management time + $3,173 expected turnover | $115,655 | $9,638 | One person on your payroll |
| Virtual assistant | $19,200 fee + $15,184 your management time | $34,384 | $2,865 | Hours on tasks you define and check |
| Marketplace agency | $36,000 retainer + $18,000 ad-spend share + $1,000 setup + $16,120 operations work it does not cover | $71,120 | $5,927 | Ads and growth against a scope |
| Ecom Relays Ops Desk Growth | $31,238 fees ($2,499 × 12 + $2,500 Foundation − $1,250 credit) + $11,388 your approval time | $42,626 | $3,552 | A named lead and team running daily operations to written standards |
The four options do not buy the same scope. A VA costs least here and also does least on its own; an in-house hire costs most and gives you a person whose knowledge stays in the company. Read the last column before the totals.
Limitations
- Fees and salaries are averages and published ranges. Your market, role and candidate will differ.
- Time is valued at a manager's loaded wage. If your hours would not go to other paid work, the time lines overstate the cash cost.
- The agency line assumes a percentage of ad spend on top of a retainer. Many agencies price differently; enter your quote.
- Turnover cost is a rough expected value, not a forecast for your hire.
- It does not price quality, speed or fit, which often decide the choice.
Under every result: this estimate uses the figures you enter and published rates. It is not an audit, an offer or a promise of savings, sales or profit.
What does an ecommerce operations manager cost in total?
At the $63,456 average salary, about $90,650 a year with benefits and payroll costs, before hiring, tools and your time. With $1,200 hiring and $6,000 to $18,000 in tools, the first year runs about $97,900 to $109,900. A senior lead near the BLS median costs about $151,100 with benefits alone.
Why divide salary by 0.70?
BLS reports that benefits make up 30.0% of total compensation in US private industry (June 2026 data), so wages are the other 70.0%. Dividing a salary by 0.70 gives the total cost of employing that person. We use one method everywhere so every page agrees.
Why does the VA include so much owner time?
Because a VA works on tasks you define and check. Four hours a week at $73 is about $15,000 a year. If you already have written processes and someone else checks the work, lower the hours and the total drops.
