Scale a Shopify store from $1M to $10M without losing control

Past $1M a year, the store usually works.

What starts to fail is everything around it: the spreadsheet, the founder's calendar, the stock count across channels and the cash between paying suppliers and getting paid.

Quick answer

To scale a Shopify store from $1M to $10M a year, build systems before tactics: one stock count across Shopify, Amazon, Walmart and the 3PL; contribution margin by SKU and channel after every fee; a 13-week cash view; written SOPs with an owner for each job; and automation through Flow and Functions with people checking the exceptions.

This page is part of our free Shopify guide.

What breaks when you scale a Shopify store from $1M toward $10M?

The same five things break in most brands, in roughly this order, and each one has a system that fixes it.

What breaksWhat it looks likeThe system that fixes it
The founder's timeEvery decision waits for one personWritten SOPs, a named owner for each job, a weekly operating review
One version of the numbersShopify, ads, the 3PL and the bookkeeper each show a different figureContribution margin by SKU and channel from one source, with the period and source on every number
Stock across placesOversells on one channel, overstock in another warehouseOne stock count across every channel and location, with reorder points
Cash timingRevenue is up but the bank balance is downA 13-week cash view: payouts, supplier payments, ad spend, inventory
App sprawlFifteen apps, overlapping jobs, nobody sure what each one doesA quarterly app audit; move logic into Flow and Functions where Shopify now covers it

Which numbers should a $1M+ brand review every week?

Add these to the five numbers from the Scale stage:

NumberFormulaWhy it matters past $1M
Contribution margin by SKU and channelRevenue minus landed cost minus fees minus fulfillment minus ad cost minus returns, per SKU per channelA SKU can be your top seller and your biggest loss
Cash conversion cycleDays of inventory + days to get paid minus days to pay suppliersShows how long each dollar is tied up before it comes back
Return rate by SKU and reasonUnits returned ÷ units sold, by reason codeThe reason code tells you what to fix in the listing or the product
Disputes won rateDisputes won ÷ disputes receivedShows whether evidence is collected in time
First reply timeMedian time from customer message to first replySlow replies create repeat messages and disputes

Example (illustrative · sample figures): a brand holds 75 days of inventory, gets paid 3 days after a sale on average and pays suppliers 30 days after delivery. Its cash conversion cycle is 75 + 3 minus 30 = 48 days. Each dollar it spends on stock comes back about 48 days later, so every jump in sales has to be funded from cash in the bank first. That is why fast growth can empty a bank account.

Market context: NRF and Happy Returns estimated that 19.3% of online sales would be returned in 2025 (Oct 15, 2025), and a chargeback costs merchants an average of $128 in fees and internal costs, not counting the goods lost (Mastercard, page updated Jun 8, 2026). At $1M+ these lines are large enough to deserve their own weekly row.

How do you keep one stock count across Shopify, Amazon and Walmart?

Most brands at this stage sell in more than one place. The rule is simple and the work is not: every unit has one home in the count, and every channel sees the same number fast enough that two channels cannot sell it twice.

  1. 01Map every SKU, bundle and location.

A bundle that sells "1" must reduce stock on each component.

  2. 02Decide which warehouse serves which channel.

Amazon FBA stock, Walmart WFS stock and your 3PL stock are different pools.

  3. 03Set buffers on fast sellers.

Hold back a few units per channel when sync is not instant.

  4. 04Check sync time.

If marketplace orders reach Shopify late, oversells follow. On Walmart, cancellations are scored with a standard of 2% or below (Walmart Marketplace Learn, updated Jul 28, 2026).

  5. 05Reconcile weekly

against the 3PL's count. "Received" at the warehouse is not the same as "available to sell".

Shopify's Marketplace Connect app connects your store with Amazon, Walmart, eBay and Target Plus; the first 50 marketplace-synced orders a month are free, then 1% per additional synced order, capped at $99 a month (apps.shopify.com, read Oct 20, 2026). Many brands at this stage use an inventory or order management system instead. Module 07 compares the options.

How do you manage cash when revenue is growing?

Growth uses cash before it returns it. You pay for inventory, freight and ads weeks or months before the money arrives.

  • Know when each channel pays you.

Shopify Payments lets you choose daily, weekly or monthly payout timing (Shopify Help Center, read Oct 20, 2026). Since Mar 12, 2026, Amazon has released funds to North American sellers 7 days after delivery, a change known as DD+7 (Amazon's notice as reported by EcomCrew, May 24, 2026). Put each one in the 13-week view.

  • Watch for holds and reserves.

Shopify can hold an account until details are verified, and reserves "temporarily hold funds from your sales to cover potential disputes and refunds" (Shopify Help Center, read Oct 20, 2026). A hold during peak season can stop cash while orders keep shipping.

  • Re-cost landed cost when tariffs change.

A price set on last quarter's landed cost may now be below margin if duties have changed since.

  • Plan purchase orders against the cash view, not only the stock view.

A 13-week cash view needs only a few rows. Here is the shape, for a brand starting the quarter with $100,000 in the bank (illustrative · sample figures):

WeekPayouts inSupplier paymentsAd spendFreight and 3PLClosing cash
1$82,000$0$21,000$9,500$151,500
2$79,000$120,000 deposit$21,000$9,000$80,500
3$84,000$0$22,000$9,800$132,700

Week 2 is the one that matters: a supplier deposit lands in the same week as normal spend. Seen 13 weeks ahead, it is a plan. Seen on the day, it is a crisis.

Who should own what as the team grows?

These can be in-house staff, an agency for a defined job, dedicated people managed by an outside firm or an operations team that runs several of them. What matters is that each row has one named owner and a written weekly output.

Advanced or Plus at this stage?

Choose by the features you need, then check the fee arithmetic.

You needPlan that covers it (Shopify pricing, read Oct 20, 2026)
Lower online card rateAdvanced 2.5% + 30¢; Plus 2.25% + 30¢
Up to 15 staff accountsAdvanced
Unlimited staff accounts and 200 inventory locations (10 on other plans)Plus
Unlimited B2B catalogs (non-Plus plans include up to 3)Plus
Full checkout customizationPlus
Shopify Audiences (eligible stores based in the US or Canada, using Shopify Payments)Plus (Shopify Help Center)

Plus starts at $2,300 a month on 1- or 3-year terms. For a brand selling $150,000 a month online through Shopify Payments, the card rate difference between Advanced and Plus is 0.25 percentage points, about $375 a month (illustrative · sample figures); the plan fee difference is about $1,900 a month against Advanced billed monthly ($2,300 against $399). The rate alone rarely justifies Plus. Features usually decide.

What should you automate past $1M?

  • Shopify Flow:

order tagging and routing, risk holds, low-stock alerts, label purchase for simple orders, B2B order rules, internal alerts.

  • Shopify Functions (or an app built on them):

discount, shipping and payment logic at checkout. These replaced Shopify Scripts, which stopped running on Jun 30, 2026.

  • Cross-system automations:

stock across channels and the 3PL, margin by SKU and channel, cash views, 3PL invoice checks. These need data from outside Shopify.

  • People check:

refunds above a limit, price changes, purchase orders, anything that changes payouts or legal settings.

At this size, automation saves hours and reduces errors, but it needs guardrails. Use this split:

When does an operations team make sense?

Three signs: the founder is still the operations system; the numbers live in spreadsheets nobody trusts; and adding a channel feels risky because nobody owns stock and margin across channels. At that point you can hire an operations lead, use several specialists or bring in an operations team that runs the daily work in your own accounts.

Ecom Relays starts with a free Profit Leak Scan: a written report within 48 hours of working access, showing margin by SKU and channel after every fee, inventory risk, fees and reimbursements, operations load and a ranked fix list. You keep the report whether or not you hire us. Ops Desk runs daily operations from $1,499 a month after a 14-Day Ops Foundation from $1,500 one channel or $2,500 multichannel. Both are fixed, published fees, never a percentage of sales or ad spend.

If you would rather build your own team without recruiting it yourself, our Dedicated Ops Team places named, full-time people who work only on your business: an inventory and PO coordinator, a customer support agent, a Shopify developer and other roles. We recruit, supervise and replace them. Each resource's salary is passed through at cost and shown on every invoice, plus a $399 monthly management fee per resource. Prices for every service are on Pricing.

Questions

Questions about scaling past $1M on Shopify

Get a free Profit Leak Scan
What changes in operations when a Shopify store passes $1M a year?

The work stops fitting in one person's head. Stock spreads across locations and channels. Disputes and returns become weekly volumes. Cash timing matters more. Brands that move to written SOPs, one stock count and a weekly operating review handle the next stage with far less firefighting.

Should a $1M Shopify brand move to Plus?

Only for a feature you need: full checkout customization, unlimited B2B catalogs, many locations, unlimited staff or Shopify Audiences. Plus starts at $2,300 a month (Shopify pricing, read Oct 20, 2026). On card rates alone, the saving over Advanced rarely covers the higher fee.

How do I stop overselling between Shopify, Amazon and Walmart?

Keep one stock count across every channel and location, map every SKU and bundle correctly, set buffers on fast sellers and check how quickly marketplace orders reach Shopify. Reconcile with your 3PL weekly. Oversells become cancellations, and Walmart scores cancellations against a 2% standard.

What is a cash conversion cycle and why does it matter?

It is days of inventory plus days to get paid minus days to pay suppliers. It shows how long each dollar sits in stock and receivables before it comes back. As you grow, a longer cycle means you need more cash to fund the same growth.

Do we need an ERP at $1M?

Not always. Many brands at $1M to $5M run well on Shopify, an inventory or order management tool, a 3PL and accounting software, as long as data flows between them and one person owns each. An ERP becomes worth scoping when manual reconciliation takes days each month.

How many people does a $1M Shopify brand need for operations?

It depends on order volume, product complexity and channels. Count the hours each job takes for a month before deciding. Some brands use one operations lead plus specialists; others use an outside operations team for daily work and keep strategy in-house.

Should we hire in-house or use a dedicated team managed by someone else?

Hire in-house when the role needs deep, daily contact with your product team and you have someone to manage the hire. A dedicated team managed by an outside firm suits brands that want named, full-time people without running recruiting, supervision, equipment and replacement themselves. Either way, write the weekly output for each role first, and judge the option by whether that output arrives.

Can automation replace an operations person?

Automation removes repeat steps; it does not own decisions. Someone still has to approve purchase orders, read the weekly numbers and decide what to fix. Good automation gives that person time back and fewer errors to chase. Plan the role around the exceptions and supplier work that automation hands back, not around the copying it removes.

What does a Profit Leak Scan check on a Shopify store?

Margin by SKU and channel after every fee, stockout and overstock risk, fees and payment costs, operations load (manual hours, order exceptions, tickets, response times) and a fix list ranked by dollar impact and effort. It needs read-only collaborator access, never your password, and arrives within 48 hours of working access.
