What is contribution margin in ecommerce?
Contribution margin in ecommerce is what a sale leaves after every cost that comes with it: price minus landed cost, channel fees, fulfillment, returns and the ad spend it took to make the sale. It is the money that pays for salaries, software and rent, and then becomes profit. If contribution margin per order falls while revenue rises, growth is costing you money.
The ecommerce contribution margin formula, in three layers
-
CM1
= price − landed cost − referral or payment fees
-
CM2
= CM1 − fulfillment and shipping − returns − apps per order
-
CM3
= CM2 − ad spend per order
-
Contribution margin %
= CM3 ÷ price
Most operators split it into three layers, because each one points to a different fix.
CM1 tells you whether the product and channel work at all. CM2 shows what logistics take. CM3 is the number that has to cover your overheads. Gross margin usually stops at CM1, which is why a store can report a healthy gross margin and still run short of cash.
Worked example: one $30 product on three channels
Illustrative · sample figures. The same product, $30 price, $8 landed cost, 0.7 lb. Amazon FBA fee is an example; check yours in Fee Preview. Returns are 4% of orders at $15 each, about $0.60 an order. Ad spend per order is a sample for each channel.
| Line | Amazon FBA | Walmart WFS | Shopify Basic |
|---|---|---|---|
| Price | $30.00 | $30.00 | $30.00 |
| Landed cost | −$8.00 | −$8.00 | −$8.00 |
| Referral or payment fee | −$4.50 (15%) | −$4.50 (15%, on price plus shipping; shipping free here) | −$1.17 (2.9% + 30¢) |
| CM1 | $17.50 | $17.50 | $20.83 |
| Fulfillment or shipping | −$4.14 ($4.00 FBA fee plus 3.5% surcharge) | −$3.45 (WFS, 1 lb or less) | −$6.00 (sample label) |
| Returns and apps | −$0.60 | −$0.60 | −$1.10 ($0.60 returns, $0.50 apps) |
| CM2 | $12.76 | $13.45 | $13.73 |
| Ad spend per order | −$3.00 | −$2.40 | −$4.50 |
| CM3 | $9.76 (32.5%) | $11.05 (36.8%) | $9.23 (30.8%) |
Shopify looks best at CM1 because payment fees are low, and worst at CM3 because you pay for shipping and traffic yourself. Amazon and Walmart start lower and keep more of it. The ranking flips twice between the first line and the last, which is why margin has to be read per channel and to the bottom.
How contribution margin works on Amazon, Walmart and Shopify
Amazon.
Referral fees are a percentage of the price with a minimum per item, and the table runs from 3% to 45% by category and price band (Sell on Amazon, checked Oct 20, 2026). FBA fees depend on size and weight, and a 3.5% fuel and logistics surcharge has applied to FBA fulfillment fees since Apr 17, 2026, in effect until further notice. From Oct 15, 2026 to Jan 14, 2027, the holiday peak fee adds about $0.32 a unit on average (Supply Chain Dive, Jul 13, 2026). Re-run CM2 for Q4.
Walmart.
The referral fee is set by the item's contract category, 15% for Everything Else, and is charged on the total sales price including shipping (Walmart, updated Mar 9, 2026). Charging the buyer for shipping therefore raises the fee. WFS fulfillment is $3.45 for 1 lb or less (Walmart, updated May 27, 2026).
Shopify.
Payment fees are low, but shipping labels, packaging, apps and all traffic sit with you. Spread monthly app costs over orders, or CM2 will look better than it is.
Common mistakes
-
Stopping at gross margin.
Product cost against price ignores fees, fulfillment and ads, which are often larger than the product cost.
-
Averaging channels.
A blended margin hides the channel that loses money on every order.
-
Using old landed cost.
Duty changed several times in 2026; a margin built on last year's landed cost is wrong.
-
Leaving out returns.
A 10% return rate on apparel changes CM2 more than any fee change.
-
Counting ads per campaign, not per order.
Spread all ad spend over all orders for the channel, which is the same logic as TACoS.
What is a good contribution margin for an ecommerce brand?
There is no platform benchmark, and vendor figures vary widely. A better test: CM3 across the store must cover your monthly overheads with room left. Work out your fixed costs per month, divide by expected orders and compare with CM3 per order. If it does not cover them, fix price, fees or ads before growing volume.
What is the difference between contribution margin and gross margin?
Gross margin is usually price minus product cost. Contribution margin also subtracts the costs that rise with each sale: channel fees, fulfillment, shipping, returns and ad spend. In the example above, gross margin is about 73% ($22 on $30) while contribution margin on Amazon is 32.5%.
Should I calculate contribution margin per order or per unit?
Per unit for pricing decisions and per order for operations. Shipping, packaging and payment fees are charged per order, so a two-unit order has a better margin per unit than two single-unit orders. Track both if your average order holds more than one unit.
How often should I recalculate it?
Whenever a fee, duty rate or supplier price changes, and at least monthly. In 2026, Amazon fees changed in January, April and October, and Section 301 tariffs started on Jul 24. A margin that is three months old is probably wrong.
Is break-even ACoS the same thing?
No, but it comes from the same numbers. Break-even ACoS is CM2 ÷ price: the ad cost of sales at which an ad-driven sale makes nothing. In the example above, Amazon's is $12.76 ÷ $30, about 42.5%.
Can you track this for us every week?
Yes. Margin Guard builds contribution margin by SKU and channel in your own accounts, and profit and cash reporting runs it for you. Prices are on pricing.
